By the end of this you know which channel to start on, and which number to watch.

The short answer

In B2B lead generation the channel is chosen by the length of the sales cycle, not by fashion: under two months, paid search and content answering buying questions work; over six months, direct contact and referrals work, because trust is not bought with an ad. The number to watch is not cost per lead but cost per qualified opportunity: the first is easily lowered by making the second worse.

The problem in B2B lead generation is almost never the number of leads.

It is that nobody knows which of those leads became customers. People watch cost per lead because it is the number that arrives first and without effort, and then decide on it — switching off campaigns that brought a few good opportunities and keeping the ones that brought many useless contacts.

Why does a B2B lead cost more than a B2C one?

That is not a flaw in the campaigns, it is arithmetic.

In consumer marketing you buy an individual decision, often made in minutes. Here you buy the attention of somebody who will have to convince three other people, on a budget that unlocks in January, with an incumbent supplier to replace. What drives the cost up is how many people can say no, and no amount of optimisation removes them. Three is a conservative guess: Forrester found that in 2024 an average of 13 people inside a company were involved in a buying decision.

As Growth credo

In B2B you are not buying a decision. You are buying the start of a conversation.

That changes what is worth measuring. A €15 cost per lead on contacts who never reach a call is worse than €90 on contacts who do.

Which channel should you pick for B2B lead generation?

Sales cycleWhat worksWhat does not
under 2 monthspaid search, buying-intent contentevents, brand content
2-6 monthscontent + retargeting + emailexpecting orders from first contact
over 6 monthsdirect contact, referrals, communityperformance campaigns on the contact

The row nearly everyone gets wrong is the third. On long cycles people keep buying clicks and expecting contacts, and they do not come — not because the campaign is badly built, but because nobody replaces a critical supplier after seeing an ad. Research by LinkedIn's B2B Institute and the Ehrenberg-Bass Institute gives the scale: 80% of companies change banking services once every 5 years, and 75% buy computers once every 4.

On those cycles campaigns do a different job: making you already familiar when the conversation starts somewhere else.

The four numbers you need, and nobody keeps

  1. NOICost per qualified opportunity, not per lead. The only one that decides anything
  2. AILead-to-booked-call rate — tells you whether you are buying the right people
  3. AIAverage time from first reply to call — past two days you lose to whoever answered sooner
  4. NOIClosed opportunities by channel — the number that overturns the rankings

The last one surprises everybody: the channel bringing the most leads is almost never the one bringing the most contracts, and until closures are split by channel the wrong channel keeps getting funded. In Google Ads the missing piece is offline conversion import: deals closed off the website flow back into the platform, next to the ad that started them.

How to stand that measurement up without doing it by hand is in the AI agents guide.

How fast should you answer a B2B lead?

One thing moves B2B numbers more than any campaign optimisation, and it costs nothing.

Whoever answers first takes the conversation. And most companies are slow: back in 2011, research published in Harvard Business Review found that most firms were not responding to online leads nearly fast enough. A contact who asks for information and hears back two days later has already written to others, and somebody has already booked them a call. It is not about politeness: the first conversation frames all the ones after it.

The useful minimum is three pieces: an immediate confirmation saying when the real answer arrives, a notification to whoever has to send it, and a reminder if they have not after 24 hours. It gets built in an afternoon and it has the fastest payback in this guide.

Where to start if you are starting over

An order that works, and it does not begin with campaigns.

First write down who the right customer is, tightly enough that you could say no to somebody. Then fix the fast reply, because without it every lead you buy is wasted. Then switch on one channel, the one matching your sales cycle. Then measure for eight weeks without changing anything, which is the hard part.

How the whole path gets built is in the funnel guide.

Frequently asked questions

How much does a B2B lead cost?

It varies too much by sector for an average to mean anything, but that is beside the point: cost per lead is the wrong number to watch. It is easily lowered by buying contacts who never reach a call. The number that decides is cost per qualified opportunity, and it has to be calculated per channel.

What is the best channel for B2B lead generation?

It depends on the length of your sales cycle, not on fashion. Under two months, paid search and content answering buying questions work; beyond six months, direct contact and referrals work, because nobody replaces a critical supplier after seeing an ad.

Why do B2B leads cost more than B2C ones?

Because you are not buying a decision, you are buying the start of a conversation. The person contacting you will have to convince others, on budgets that unlock in particular months, often with an incumbent supplier to replace. What drives the cost is how many people can say no, and optimisation does not remove them.

How fast should you reply to a B2B lead?

As fast as you can, and it is the cheapest lever there is. A contact who hears back two days later has already written to others and somebody has already booked them a call. An automatic confirmation, an internal notification and a reminder after 24 hours are enough, and that gets built in an afternoon.

How many leads does it take to close a B2B contract?

The useful question is not how many, it is what share reach a call and what share close, measured per channel. The channel bringing the most leads is almost never the one bringing the most contracts, and until you separate closures by channel you keep funding the wrong one.

Where do you start if lead generation has never worked?

Not with campaigns. First define the right customer tightly enough that you could turn somebody down, then fix response speed, then switch on a single channel chosen by your sales cycle. Then measure for eight weeks without changing anything, which is the hard part.
